Stacked on #31982 (upgrade adapter and Admin API). Owners and administrators on a host that supports it can see available Ghost updates and request one from Admin.

  • Where: the About modal (/settings/about), next to the version it changes. Uses the previously dead "Update available" spot.
  • Feature detection: a 404 from GET /upgrades/ (older core) or supported: false (default adapter) renders nothing — neither is an error state.
  • Update lists: one-click updates get an Update action; manual updates show as a notice with their reason and host steps (e.g. ./ghost-docker self-update). Both render generically by component and version.
  • Confirmation: an inline confirm step states the downtime and the backup behaviour from the host's backup_required, so the promise matches what the host enforces.
  • Durable job: the job id comes from the POST, the host's active_job_id, or localStorage (so the outcome survives the reload a finished update asks for). Polling continues through failed requests during the restart, up to a 10-minute reconnect window, then reports the job stalled.
  • States: pending, each executor stage, done (with Reload Admin), restored, needs-operator, refused, interrupted, unknown/expired and stalled each get their own message, with host diagnostics where present.
  • 429: honours Retry-After and retries with the same idempotency key.

The bottom PR now also returns availability: "unavailable" from GET /upgrades/ instead of a 503 when the adapter fails: Admin treats any 503 as Ghost itself being under maintenance (global banner plus retries).

Notification links aren't wired: update notifications come from ghost.org's update check with server-authored HTML, so pointing them at this screen needs a ghost.org change.

Validation: 12 new acceptance tests (older core, default adapter, both lists, backup copy, a full job across a simulated restart, an already-running job, needs-operator, restored, stalled, 429 retry with the same key, host rejection diagnostics, stale host), the Settings layout acceptance tests, Admin and framework type checks and lint. Also clicked through the whole flow in local Admin against a throwaway fake host adapter.

Walkthrough

The change adds admin API types and hooks for host-managed upgrades. The About settings page displays upgrade options, confirmation, job progress, diagnostics, and retry information. Job tracking persists job IDs and polls job status. Acceptance tests cover host support, upgrade requests, job states, retries, and errors.

Full details: Type-Safe Boundaries

Explanation

The standing failure remains unresolved. apps/admin-x-framework/src/api/upgrades.ts:40-58 defines all three HTTP hooks without parseResponse; createQuery and createMutation pass fetchApi JSON through unchanged when no parser exists (apps/admin-x-framework/src/utils/api/hooks.ts:72-81,253-257). The status and job types therefore describe unvalidated boundary data. The error path reads error.data?.errors?.[0] before validation at ghost-updates.tsx:253-260; handle-response.ts:48 also casts the raw error JSON to ErrorResponse. The new job-view.ts:34,41 still contains unchecked casts while processing job state. The PR also hand-writes response envelope interfaces at upgrades.ts:28-34 instead of deriving them from runtime schemas.

Resolution

Add runtime Zod schemas for the snake_case status, job, mutation response, and response envelopes. Pass parseResponse to useBrowseUpgradeStatus, useReadUpgradeJob, and useRequestUpgrade. Define response types with z.infer or z.output. Validate the complete HTTP error payload before reading code, message, or details. Remove the boundary-related unchecked casts in job-view.ts.

Ghost's update panel shows backticked spans as inline code and the rest
as plain text (TryGhost/Ghost#31983), so a step reads as a sentence with
its command marked, rather than as one block of code. The protocol says
so, the supervisor's reasons, steps and diagnostics mark their
commands, paths and settings, and the fixtures follow.

- docs/upgrade-supervisor.md: the convention, and the status example.
- manager/src/supervisor/: backticks in its steps and diagnostics.
- manager/test/fixtures/upgrade-supervisor/valid/: the same.
- tests/e2e/upgrade-supervisor.sh: reads a backticked backup path.

Keep persisted job tracking visible when status discovery fails.

When a fresh About-page load has a persisted ghost-admin:upgrade-job ID and GET /upgrades/ returns 503, useUpgradeJob can continue polling the job, but supported is undefined and the component returns null. This hides the job banner and any reconnecting or lost-contact state. Keep the job-tracking branch independent from the status-dependent update controls.

[error] 100-100: This ref is mutated during render. React can replay or discard render work, so the mutation can leak from UI that never commits.

Move ref writes into an event handler or effect. Render must stay pure because React can replay or discard it. The predictable null-guarded lazy initialization pattern remains supported.

Use a fallback for unrecognized API errors.

This catch-all displays apiError.message or APIError.message without identifying a trusted, user-facing error case. An unexpected server response can therefore put technical or third-party text in the confirmation flow. Show a specific message for recognized rejection codes and a generic fallback otherwise. As per coding guidelines, “Do not show the API response by default” and “Unknown failures: do not trust the response.”

Validate the JSONError details before rendering diagnostics.

The upgrade service validates adapter diagnostics, so a malformed diagnostics array is not produced by the normal Ghost upgrade path. However, this client still receives JSONError data across an HTTP boundary and uses an unchecked cast at line 255. Validate the response details before passing diagnostics to <Diagnostics> so the component receives only a valid array.

Make the stalled-job test control elapsed time.

useUpgradeJob reports a job as stalled only after RECONNECT_LIMIT_MS elapses. In test mode, the limit is 500 ms and polling uses real timers. The test does not advance time or control the retry boundary, so its result depends on real elapsed time and can vary with test load.

Use fake timers or another deterministic boundary to trigger the stalled state.

Persist the unresolved update intent across About-page reloads.

When the POST may have reached the host but its response is lost, reloading /settings/about clears the React-only intent. If status still reports availability: "ready" without an active_job_id, the Update button remains enabled and submit generates a new UUID for the same update. The host therefore receives a different idempotency identity, so the request cannot be the documented replay of the original request. Persist and recover the unresolved intent until an active job is discovered or the host returns a definitive rejection.

This is separate from retaining the key after Cancel. Cancel preserves the current component state; a reload destroys that state.

Line 253 matches the intent only by component:to_version. This match is correct. After a 4xx response, Line 285 clears intent, so a later retry uses a new key. The behavior is intentional and the tests cover it. No defect found.

Parse HTTP-date Retry-After values without capping valid waits.

When Retry-After is an HTTP-date, Number() returns NaN and the helper waits 60 seconds. If the date is more than 60 seconds in the future, polling and update submission can retry before the host allows it. Parse future dates and wait until the specified time. Do not cap a valid wait unless the API contract defines a cap; a cap can also cause an early retry.

Suggested fix
-  const seconds = Number(error.response.headers.get('retry-after'));
-  return Number.isFinite(seconds) && seconds > 0 ? seconds * 1000 : 60_000;

+  const at = header ? Date.parse(header) : NaN;

Move the sawActive ref write out of render.

An active render can be discarded before commit, but its render-time write can still set sawActive.current. A later committed done render can then retain jobId in React state instead of clearing it. The completed job can remain visible even though this tab never committed an active state.

Set sawActive.current in an effect declared before the done effect, with job?.state as its dependency.

Classify expired 429 polling as stalled.

The interval stops after RECONNECT_LIMIT_MS, but stalled excludes 429 errors. The active job then remains in a reconnecting, non-final view while background polling has stopped. Remove the 429 exclusion so the existing stalled view tells the user to reload or contact the host.

Parse HTTP-date Retry-After values.

Retry-After can hold an HTTP-date. Number() returns NaN for a date, so the code falls back to 60 seconds and ignores the host's actual wait time. The code also does not cap large numeric values. If a host sends Retry-After: 86400, the UI disables the request for a full day. Parse the date form and cap the wait.

Proposed fix
-  const seconds = Number(error.response.headers.get('retry-after'));
-  return Number.isFinite(seconds) && seconds > 0 ? seconds * 1000 : 60_000;
+  const header = error.response.headers.get('retry-after');
+  const MAX_MS = 10 * 60_000;
+  const seconds = Number(header);
+  if (header && Number.isFinite(seconds) && seconds > 0) {
+    return Math.min(seconds * 1000, MAX_MS);
+  }
+  const date = header ? Date.parse(header) : NaN;
+  if (Number.isFinite(date) && date > Date.now()) {
+    return Math.min(date - Date.now(), MAX_MS);
+  }
+  return 60_000;

Based on learnings: "Retry-After … may be either a numeric seconds value or an HTTP-date string."

Move the sawActive ref write out of render.

Line 104 writes sawActive.current during render. React can discard or replay a render. A render that never commits can then set sawActive to true. The doneId effect reads this flag to choose between dismissing a finished job and showing "Updated". Set the flag in an effect keyed on job?.state. Make sure that effect runs before the doneId effect.

Proposed fix
   const sawActive = useRef(false);

-  }

Remove the fixed sleep from the settling assertion.

The 300 ms fixed delay ties this test to timing. The repository rule says to "Replace fixed delays with an observable state change." The same pattern appears at Line 366-370. Use a fake clock, or assert on an observable state, so the test checks that polling stopped without a fixed wait.

Validate upgrade responses at the HTTP boundary.

createQuery, createQueryWithId, and createMutation do not validate these HTTP payloads unless a parseResponse function is supplied. If a successful response contains upgrades: null, the Settings consumer can throw when it evaluates statusQuery.data?.upgrades[0].

Add runtime parsing for the snake_case response envelope, and apply the same validation to the job query and request response.

Parse both Retry-After formats without an undocumented cap.

Retry-After can contain delay-seconds or an HTTP-date. Number() returns NaN for an HTTP-date, so retryAfterMs falls back to 60 seconds. Both polling and upgrade-request retries use this value, so the host's valid wait is not honored.

The upgrade API guidance requires clients to respect Retry-After but defines no maximum. Parse a valid future HTTP-date and return its full remaining wait. Keep the existing fallback for invalid values. Do not add a cap without an explicit contract.

Suggested fix
-  const seconds = Number(error.response.headers.get('retry-after'));
-  return Number.isFinite(seconds) && seconds > 0 ? seconds * 1000 : 60_000;

+  const seconds = Number(retryAfter);

+  const retryAt = Date.parse(retryAfter ?? '');
+  const waitMs = retryAt - Date.now();

Apply the reconnect limit to repeated 429 responses.

When repeated job requests return 429, stalled remains false because retryAfterMs(query.error) is non-null. After the reconnect limit, the polling callback stops, but the UI can remain in its reconnecting state indefinitely.

Parse HTTP-date Retry-After values without capping valid waits.

Retry-After can contain seconds or an HTTP-date. Number() converts a date to NaN, so the helper uses the 60-second fallback. Both the request countdown and polling interval use this value. A future date more than 60 seconds away can therefore trigger a retry before the server allows it.

The upgrade API contract says clients should respect Retry-After, and no inspected host or API contract permits capping a valid wait. Remove the cap.

Suggested fix
-  const seconds = Number(error.response.headers.get('retry-after'));
-  return Number.isFinite(seconds) && seconds > 0 ? seconds * 1000 : 60_000;
+  const header = error.response.headers.get('retry-after');
+  const seconds = Number(header);
+  if (Number.isFinite(seconds) && seconds > 0) {
+    return seconds * 1000;
+  }
+  const at = header ? Date.parse(header) : NaN;
+  const now = Date.now();
+  return Number.isFinite(at) && at > now ? at - now : 60_000;

Validate the stored job ID before tracking it.

If localStorage contains a malformed ID and the host has no active job, this hook requests the wrong job URL and blocks new update actions until the reconnect window expires. Validate the stored value against the job-ID schema. Clear an invalid value.

As per path instructions, “Boundary data … is unknown until validated — Zod by default.”

43-44: 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Handle HTTP-date Retry-After values.

If a proxy returns a 429 with an HTTP-date, Number(...) produces NaN. The job poll and request countdown then wait 60 seconds instead of honoring the response. Parse a valid future date, cap the wait, and retain the fallback for invalid or past values. HTTP permits both date and seconds forms. (rfc-editor.org)

Based on learnings, “Retry-After” may be a numeric seconds value or an HTTP-date string.

Validate error data before selecting user-facing copy.

If JSONError.data.errors[0].code is a number, .startsWith throws inside this catch block. The user gets neither the designed error banner nor its fallback. Validate the error shape, allowlist exact trusted codes, and use the generic fallback otherwise.

Owners and administrators on a host that supports it can now see
available Ghost updates and request one from Admin, instead of running
commands on the server.

The panel lives in About, next to the version it changes. It renders the
host's one-click and manual update lists generically by component, states
the backup behaviour the host reports before requesting, and follows the
job across the restart an update causes, with a bounded reconnect window
before reporting it stalled. Older cores without the endpoints and hosts
without update support render nothing, so Admin can deploy ahead of Core.
