Summary

  • require a Changeset or empty Changeset on every normal pull request
  • automatically create and update a single Release pull request when Changesets land on main
  • create a private tag-only GitHub Release after the internal release pull request merges
  • validate the exact release commit before tagging and guard against duplicate or partial release state
  • document contributor and maintainer release workflows

Release flow

  1. A normal pull request adds a release Changeset or an empty Changeset.
  2. After merge, Changesets creates or updates the Release pull request.
  3. A maintainer reviews and merges Release.
  4. The workflow tests, type-checks, and builds the merge commit, then creates the version tag and GitHub Release.

The workflow does not publish to npm and is not coupled to Railway deployment.

Validation

  • npx changeset status
  • workflow YAML parsing with yaml
  • npm test — 35 tests passed
  • npx tsc --noEmit
  • npm run build
  • git diff --check

actionlint was unavailable locally.

Repository setup

Enable Settings → Actions → General → Allow GitHub Actions to create and approve pull requests so the workflow can create and update Release.

📝 Walkthrough

Walkthrough

The repository adds Changesets configuration and scripts, requires Changeset fragments in pull requests, and introduces a GitHub Actions release workflow. Documentation describes contributor and maintainer procedures. The package now requires Node.js 22.13+ and remains private.

Changes

Changesets Release Process

Layer / File(s) Summary
Release contracts and package setup
.changeset/config.json, .changeset/initial-release-process.md, package.json
Package metadata marks the package as private. New scripts and Changesets dependencies support versioning. Changesets configuration defines release behavior and the initial patch release.
Pull request changeset validation
.github/workflows/ci.yml, tests/workflow-security.test.ts
CI supports manual runs, pins actions, fetches complete history without persisted credentials, and requires a Changeset fragment on applicable pull requests. Tests verify installed scripts and reject npx usage.
Release pull request and publication
.github/workflows/release.yml, tests/workflow-security.test.ts
The release workflow selects a mode, creates or updates the Release pull request, validates the merged commit, installs dependencies without lifecycle scripts, rebuilds native dependencies, runs checks, and creates tags and GitHub Releases after preflight validation.
Release process documentation
.changeset/README.md, docs/RELEASING.md, README.md, AGENTS.md
Documentation defines Changeset usage, release procedures, workflow ownership, GitHub Release behavior, and the Node.js 22.13+ requirement.

Estimated code review effort: 4 (Complex) | ~45 minutes

Merge Risk: ⚪ Minimal · up to 4d7bd

The change adds validated Changesets-based release automation with hardened dependency installation and exact-commit publication checks. No actionable merge-blocking issue remains.

Review feedback addressed:

  • CodeRabbit inline thread and review summary: fixed action pinning in dacd030; all workflow actions now use verified commit SHAs.
  • SonarCloud quality-gate comment: fixed in badee98. Workflow commands now use installed package scripts, release installs disable implicit lifecycle scripts, and release validation explicitly rebuilds only the required native dependencies. Added regression coverage.
  • Socket dependency report: reviewed; it reports no new dependency alerts, so no code change was required.
  • CodeRabbit walkthrough: reviewed; its only actionable concern was the action pinning above.

Validated locally with the hardened install path, 38 tests, TypeScript checking, and a production build.
