#1280 was squash-merged despite a bold warning in its body, and nothing noticed. GitHub can't enforce a merge method for one pull request, so this detects instead of blocking.

  • New upstream-sync-ancestry.yml on pull_request_target lists the apache tags of the base line's major that are in the PR head but not in the base branch. The lines share no apache tag, so a head from the other line or a retargeted sync stays silent.
  • Open PR with tags: one reminder to merge with Create a merge commit through the bypass, updated if the tag or base changes.
  • Merged PR with tags still missing: the job fails, opens an issue and comments with the git merge -s ours repair, once.
  • Fetches commits only, never PR code; one copy on the default branch covers scylla-3.x too.
  • CONTRIBUTING.md points at the workflow.

Verified:

  • actionlint 1.7.7 with shellcheck 0.10.0 is clean.
  • Locally on real history with a fake gh: chore: record upstream 4.19.2 ancestry #1280 against its squash names 4.19.2; a re-run doesn't repeat the alarm; a stale reminder is edited or deleted; an apache 4.19.4 head against scylla-3.x is silent; chore: record upstream 4.19.2 ancestry #1281 and this PR are silent. Tag pick: 4.20.0-rc1 over 4.19.2, 4.0.0 over 4.0.0-rc1, never 4.12.x or _fixes.
  • Live on my fork (earlier revision): reminder on open, alarm after a squash. Not covered live: issue creation, the edited trigger.

Fixes #1282

📝 Walkthrough

The workflow checks upstream tag ancestry for pull requests targeting scylla-4.x or scylla-3.x. Before a merge, it reminds maintainers to use a merge commit. After a merge that drops upstream ancestry, it reports the problem, provides repair instructions, and fails. The contribution guide documents the workflow and retains manual verification.

Explanation

The workflow satisfies #1282. It runs on pull_request_target for both target lines, fetches commit graphs with --filter=tree:0 and no checkout, and compares line-specific Apache tags. It posts or updates the pre-merge merge-commit reminder. After a bad merge, it creates or reuses the repair issue, posts one alarm comment, and fails the job. CONTRIBUTING.md documents the workflow and repair path.

🐞 Bugs (2)

🟠 Medium

1. Closed sync requests retain reminders 🐞 Bug
Description
The no-tags branch deletes a reminder only when MERGED != true, while the job condition skips
unmerged closed events. A successful ancestry-preserving merge reaches that branch without
deleting its now-obsolete merge instruction, and closing an unmerged sync request never runs
reminder cleanup.
Code

.github/workflows/upstream-sync-ancestry.yml[R68-70]

+            if [[ "$MERGED" != true ]]; then
+ id="$(bot_comment "$marker")"
+              [[ -z "$id" ]] || gh api -X DELETE "repos/$GITHUB_REPOSITORY/issues/comments/$id"
Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
Reminder comments remain after a successful merge or an unmerged closure, even though neither pull request still needs merge-method instructions.

## Fix Focus Areas
- .github/workflows/upstream-sync-ancestry.yml[18-20]
- .github/workflows/upstream-sync-ancestry.yml[65-72]

## Recommended Fix
Allow closed events through the job condition. On closure, delete an existing reminder regardless of merge outcome, while retaining the ancestry check and alarm for merged requests.

2. Ancestry repairs can hide missing changes 🐞 Bug
Description
The alarm checks tag ancestry but unconditionally says the upstream content is present and advises
git merge -s ours FETCH_HEAD. If the sync PR reached the tag while discarding its changes and was
then squashed, following that advice records the tag without restoring the changes, hiding them from
later syncs.
Code

.github/workflows/upstream-sync-ancestry.yml[R101-103]

+ git fetch https://github.com/apache/cassandra-java-driver refs/tags/$newest
+ git switch -c restore-$newest <scylladb-remote>/$BASE
+ git merge -s ours FETCH_HEAD -m "chore: record upstream $newest ancestry"
Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
The alarm recommends an ancestry-only merge without establishing that the upstream changes are already present on the base branch.
## Fix Focus Areas
- .github/workflows/upstream-sync-ancestry.yml[48-53]
- .github/workflows/upstream-sync-ancestry.yml[95-104]
## Recommended Fix
Do not state that content is present based on ancestry alone. Require an explicit content check before recommending `git merge -s ours`, and direct maintainers to merge the tag normally when upstream changes are missing.

Resolved findings
1. Cross-branch syncs pass without warnings ✓ Resolved
Description
The tags query excludes Apache tags reachable from refs/other/tip in addition to excluding tags
reachable from the target base. When a pull request head contains a tag absent from its target base
but already present on the other maintained branch, the query is empty and the workflow exits
successfully without identifying the sync.
Code

.github/workflows/upstream-sync-ancestry.yml[R64-66]

+ git for-each-ref --sort=-version:refname --format='%(refname:lstrip=2)' \
+ --merged refs/pr/head --no-merged refs/base/tip --no-merged refs/other/tip \
+ refs/apache-tags/
Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
The Apache tag check suppresses tags already present on the other maintained branch, so it misses pull requests whose heads introduce tags absent from their actual target base.

## Fix Focus Areas
- .github/workflows/upstream-sync-ancestry.yml[64-66]

## Recommended Fix
Remove the `--no-merged refs/other/tip` filter from the `git for-each-ref` query so detection compares the pull request head directly with the target base as required. Keep the two-branch workflow coverage unchanged.

2. Long comment threads can block alarms ✓ Resolved
Description
bot_comment pipes paginated API output into head -n 1 under set -o pipefail, so an early match
can close the pipe while gh is still writing later pages. On a pull request with enough comments,
the resulting broken-pipe failure aborts reminder maintenance or the post-merge alarm lookup.
Code

.github/workflows/upstream-sync-ancestry.yml[R50-52]

+ gh api --paginate "repos/$GITHUB_REPOSITORY/issues/$PR/comments" \
+              --jq ".[] | select(.user.login == \"github-actions[bot]\" and (.body | contains(\"$1\"))) | .id" |
+ head -n 1
Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
An early matching comment can make `head` close the pipe before the paginated API request completes; `pipefail` then aborts the workflow.

## Fix Focus Areas
- .github/workflows/upstream-sync-ancestry.yml[48-53]

## Recommended Fix
Replace `head -n 1` with a selection that consumes the complete API output, such as `sed -n '1p'`, while returning only the first ID.

3. Alarm issues go missing or duplicate ✓ Resolved
Description
gh issue create runs before the PR comment that serves as the only deduplication marker, and its
failures are converted to no issue opened. If issue creation fails but the comment succeeds,
reruns never open an issue; if the issue succeeds but the comment fails, a rerun creates another
issue.
Code

.github/workflows/upstream-sync-ancestry.yml[R110-114]

+ issue="$(
+ gh issue create --repo "$GITHUB_REPOSITORY" \
+ --title "$BASE: restore upstream $newest ancestry lost in #$PR" --body "$body"
+          )" || issue="no issue opened"
+ gh pr comment "$PR" --repo "$GITHUB_REPOSITORY" --body-file - <<EOF
Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
A partial failure while posting a merged-PR alarm can leave no tracking issue or create duplicate issues on rerun.
## Fix Focus Areas
- .github/workflows/upstream-sync-ancestry.yml[90-94]
- .github/workflows/upstream-sync-ancestry.yml[109-119]
## Recommended Fix
Use a deterministic per-PR marker to find an existing tracking issue before creating one. On rerun, reconcile the issue and PR comment independently rather than treating the presence of the comment as proof that both were posted.

Make issue creation independently idempotent.

Moving gh pr comment before gh issue create only reverses the failure. If issue creation fails after the comment succeeds, the alarm marker causes the next run to exit before retrying issue creation. The current order has the opposite gap: a comment failure can create a duplicate issue.

Look up the exact repair issue on every merged alarm run, create it only when absent, then use the alarm marker only to suppress a duplicate comment.

With no cancel-in-progress, a group holds one running and one pending run, and a newly queued run cancels the pending one. Because the group is at workflow level, a run joins it before the job's if is evaluated. That includes edited runs for a title or description change, which are skipped anyway.

Moving the concurrency block under jobs.check fixes it, because a job skipped by if never enters the group.

Select the newest missing tag, including newer prereleases.

With 4.20.0-rc1 and 4.19.2, the current grep selects 4.19.2. The repair then leaves 4.20.0-rc1 without ancestry. Configure Git to place stable tags before same-version prereleases, then select the first sorted tag.

⚠️ Unverified finding
Verification ran but could not confirm this finding. It is shown for review, not as a verified issue.

Do not assume the upstream content is on the base branch.

A pull request can contain the tag as an ancestor after an -s ours merge without containing the tag’s changes. If that pull request is squashed, this alarm prescribes another -s ours merge. That repair records the tag while continuing to omit its changes from this and later syncs. Require content verification before prescribing an ancestry-only repair; otherwise instruct maintainers to merge the tag normally. (git-scm.com)

Filter Apache tags to the base branch’s major.

The selection scans every Apache tag. --no-merged refs/other/tip removes only tags already present on the opposite line. A new 3.x tag absent from both lines can therefore trigger on a PR targeting scylla-4.x, causing a false reminder or a repair commit for the wrong line.

A squash or rebase merge of an upstream sync drops the apache tags
from the line's history, and GitHub can't enforce a merge method per
pull request. Remind on sync pull requests to merge with a merge
commit, and after a bad merge comment the repair and open an issue.

The workflow now reminds sync pull requests before the merge and posts
the repair after a squash or rebase, so the guide points at it and
keeps the manual check as a fallback.

Fetch the pull-request head by SHA.

GitHub treats pull-request refs as temporary. The refs/pull/$PR/head ref can be unavailable after a merge, so this fetch can abort before the ancestry alarm. Use the event head SHA instead.

Suggested fix
- "+refs/pull/$PR/head:refs/pr/head" "+refs/heads/$BASE:refs/base/tip"
+ "+${{ github.event.pull_request.head.sha }}:refs/pr/head" "+refs/heads/$BASE:refs/base/tip"

Update the fetch command in the upstream-sync ancestry workflow to fetch the
pull-request head using the event’s head SHA into refs/pr/head, rather than
relying on the temporary refs/pull/$PR/head ref. Keep the existing base-branch
fetch unchanged.

@coderabbitai Not changing the head fetch: refs/pull/N/head persists after close. git ls-remote still lists it for #2 (merged 2019) and #100 (closed 2021); only refs/pull/N/merge is dropped. The alarm also runs on the closed event itself, and a merged head cannot move. Interpolating ${{ … }} into run: would also break the env-only convention.
