Driver releases currently import signing credentials before preparation without a protected approval boundary. Match Alternator's release process: validate the pinned target and effective version without release credentials, require the integration matrix unless explicitly skipped, then publish on a fresh runner behind the shared release environment.

Use the existing driver publisher key in scoped signing sessions, verify every prepared commit and the annotated tag against the original baseline, retain sanitized logs, and push successful branch releases to an explicit branch ref. Preserve line-specific blocker checks, version policy, README stamping, POM formatting, coordinates, and Central module exclusions. The 4.x release profile skips assembly of unpublished archives whose descriptors are absent.

The protected environment and its branch restrictions are provisioned. Central credentials are environment-scoped; the runbook covers the remaining approved dry runs, legacy-secret cleanup, consumer verification, and partial-release recovery.

Validate the pinned target and effective version before protected approval,
then prepare and publish on a fresh runner with short-lived signing sessions.
Keep release blockers and the integration matrix ahead of publication, verify
all prepared Git signatures, and push branch releases to an explicit ref.

Preserve the driver publisher key and document credential migration, consumer
verification, dry runs, key rotation, and partial-release recovery.

📝 Walkthrough

The release workflow now validates target branches, versions, credentials, and blockers before preparation. Guarded Maven commands capture and redact output. Temporary signing sessions prepare releases and verify commits, tags, and artifacts. The workflow then rechecks blockers and branch state before publication. The release profile also skips assembly generation.

The release runbook overstates what Maven output survives a cancelled or overflowed run, which could mislead operators during recovery. The release logic itself shows no established defect, so this can be fixed in a small follow-up.

1. Default release dispatch runs integration tests and fails 🐞 Bug
Description
The new validation step runs mvn -Prelease -Dgpg.skip=true verify and only adds -DskipITs when
skip-tests is true. Previously, the only release-time build was the release plugin's
preparationGoals verify, whose <arguments> always pass -DskipITs. With the default
skip-tests: false, the integration-tests module (where skipITs defaults to false) runs all
failsafe suites on a bare ubuntu-latest runner with no CCM or Scylla installed. That fails
validation and blocks every normal release unless the operator also skips unit tests.
Code

.github/workflows/release.yml[R94-99]

+          if [[ "$RELEASE_SKIP_TESTS" == true ]]; then
+ export MAVEN_OPTS="${MAVEN_OPTS:-} -DskipTests=true -DskipITs=true"

The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
Release validation runs `-Prelease verify` without `-DskipITs` unless skip-tests is set. Integration tests then run on a runner with no CCM or Scylla. The old release build always skipped them, and the matrix job covers them.

## Fix Focus Areas
- .github/workflows/release.yml[94-99]

## Recommended Fix
Add `-DskipITs` to the `-Prelease -Dgpg.skip=true verify` invocation so it matches the release plugin's `<arguments>`. Keep `skip-tests` controlling only unit tests (`-DskipTests`).

2. The release guard runs arbitrary programs 🐞 Bug
Description
guard.py run now accepts any nonempty executable instead of requiring Maven and passes it directly
to capture(). A guarded release command can therefore invoke a non-Maven program under the release
environment while the policy checker treats the python3 $RELEASE_GUARD run invocation as guarded
regardless of the command that follows.
Code

scripts/release/guard.py[R736-737]

+        if len(sys.argv) < 3 or sys.argv[1] != "run" or not sys.argv[2]:
+ raise Unsafe("expected check or run Maven executable ...")
Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
The runtime guard accepts and executes non-Maven programs, although release command policy treats invocations through it as guarded Maven execution.
## Fix Focus Areas
- scripts/release/guard.py[736-748]
- scripts/release/guard.py[380-395]
## Recommended Fix
Validate the executable accepted by `guard.py run` against the supported Maven executable forms, including any required wrapper, before calling `capture()`. Keep the policy check aligned with that restriction and test that a non-Maven command is rejected.

3. Validation builds different shaded jars than the release publishes 🐞 Bug
Description
The root release profile sets assembly.skipAssembly=true across the reactor, disabling the
generate-final-shaded-jar executions in core-shaded and guava-shaded and the binary distribution
assembly even though distribution still attaches the tarball as its primary artifact. The new
-Prelease verify gate therefore checks neither the final shaded jars nor the tarball published to
Central, while release:perform does not activate that profile because releaseProfiles is
commented out.
Code

pom.xml[R990-993]

+ <properties>
+ <!-- Distribution archives are excluded from Central and have no assembly descriptors. -->
+ <assembly.skipAssembly>true</assembly.skipAssembly>
+ </properties>
Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
The root release profile skips assembly throughout the reactor, preventing validation from building the final shaded jars and binary distribution tarball while distribution still attaches the tarball as its primary artifact. The validation build therefore does not check the artifacts published by `release:perform`.

## Fix Focus Areas
- pom.xml[989-993]
- distribution/pom.xml[159-193]
- distribution-source/pom.xml[76-102]

## Recommended Fix
Remove the reactor-wide `assembly.skipAssembly` property. Address the descriptor-less `assemble-source-tarball` execution within distribution-source's own release profile by removing that execution or setting `<skipAssembly>true</skipAssembly>` on it. Keep the binary distribution assembly enabled when its tarball is attached; if it must be skipped, also disable the attachment and dependent checksum work. Verify the release-profile reactor build and consider aligning validation profiles with those used by `release:perform`.

Fix the claim about log availability.

guard.capture does not keep Maven output on cancellation. It writes CANCELLED_LOG for each stream that has not closed. Overflow writes OVERFLOW_LOG, and an unclosed stream writes INCOMPLETE_LOG. In these cases both console and artifacts hold only the fixed diagnostic. Operators who follow the recovery section will expect Maven output that does not exist.

Proposed fix
-encoded credentials. Both stdout and stderr remain available on failure or cancellation.
+encoded credentials. Both streams are kept on Maven failure. On cancellation, overflow,
+or an unclosed stream, the affected stream contains only a fixed diagnostic.
